So uh, if we all federate our Nextcloud instances then we could use Nextcloud Talk for decentralised instant messaging, no?
If you judge this a terrible idea, can I ask you to ELI5 why?

Do not federate chat, federate identity and run chat locally. This is the only way to enforce moderation, privacy and encryption. It also makes spam control and message ordering/identical chronological history a little easier.
Do not e2e unless you do 1:1 chats, spam control and search require server access to clear text. Do e2e when necessary and safe, but be aware of the losses that come with it.
